What Is S&OP? Its Role and How to Implement It

Running a company isn’t easy, especially when departments aren’t aligned and productivity bottlenecks pile up. One of the most widely used tools to fix this is S&OP.

S&OP, or Sales and Operations Planning, is a management process that aligns each department’s capabilities and expectations, so decisions and goals reflect the company’s reality.

In this article, we explain what S&OP is, why it matters, and how to implement it.

What is S&OP?

S&OP stands for Sales and Operations Planning. It’s a management process that connects sales forecasts with purchasing, production, inventory, and logistics plans, so the company makes better decisions and serves customers better.

To be effective, S&OP has to run on a regular cadence, usually monthly, keeping every department aligned with its current capabilities and expectations.

Why is S&OP important for a business?

Day to day, a company’s departments depend on one another: one team’s work is the foundation for the next. Purchasing secures raw materials, production makes the goods, logistics stores and ships them, and sales sells them. What happens when these teams aren’t aligned?

Planning depends on factors such as:

  • demand forecasts;
  • available raw materials;
  • production capacity;
  • storage and distribution capacity.

If production outpaces demand, inventory piles up and drives extra storage costs. If raw materials run short, the company loses sales because it has nothing to ship.

The root of these problems is misalignment between departments. S&OP fixes this by aligning expectations and capabilities so decisions and goals reflect the company’s reality.

How do you implement an S&OP process?

S&OP is usually organized as a monthly cycle with five steps:

  1. Data gathering: collect sales history, inventory levels, production capacity, and last month’s KPIs.
  2. Demand planning: sales, supported by marketing, reviews the forecast for the coming months, accounting for seasonality, product launches, and campaigns.
  3. Supply planning: purchasing, production, and logistics assess whether they can meet forecast demand and where the constraints are.
  4. Pre-S&OP (reconciliation) meeting: teams compare demand and capacity, flag conflicts, and prepare scenarios for decision-making.
  5. Executive S&OP meeting: leadership chooses among scenarios, approves the plan, and sets goals for the period.

A few best practices help the process work:

  • assign an owner for the cycle to manage the calendar and the data;
  • use a single source of data for every department;
  • track KPIs such as forecast accuracy, service level, and inventory turnover;
  • start simple and add detail over time.

As they mature, many companies evolve S&OP into IBP (Integrated Business Planning), which also brings in financial and strategic planning.

Data and AI in sales and operations planning

Planning is the foundation of sustainable growth for any company. And the quality of S&OP depends directly on the quality of your data: forecasts built in disconnected spreadsheets rarely reflect reality.
